Why we built the payout pipeline

Under NDA the client needed mass payouts to individuals’ card accounts — tens of thousands daily. Users triggered withdrawals from internal balances via web or mobile, and payments had to reach the bank instantly without an accountant queue or a manual requisites check window.

Batch signing was ruled out: at peak volume finance could not keep up even with hourly batches, and delays broke the service model. An automatic pipeline with qualified signatures in a certified crypto perimeter, ISO 20022 compliance and immutable instructions end to end was required.

The stack was fixed by corporate policy: Alfa-Bank mass payouts and CryptoPro only. We designed a service that builds pain.001, signs on HSM, posts to the bank API, processes receipts and keeps end-to-end audit for regulators and internal controls.

Key capabilities

01
ISO 20022 pain.001
XML generator for pain.001.001.03 with XSD validation, currency-control fields and purpose templates aligned with bank rules.
02
CryptoPro signing
Qualified server signing via JCP; private key in HSM, service in an isolated segment with zero manual steps.
03
Alfa-Bank API
HTTPS with bilateral GOST auth: signed XML to the gateway; statuses via polling or bank webhooks.
04
Kafka queue
Peak buffering up to 10 ops/sec, multiple Kubernetes replicas and retry on transient network failures without message loss.
05
Business rules
Withdrawal limits, recipient checks against bank directories, automatic retry and clear error codes back to the initiator.
06
Monitoring and audit
Bank receipt registry tied to the user request, queue alerts and failure-rate dashboards for the operations team.

How it works

The client backend creates an instruction and enqueues it. The payout service validates XML against XSD, signs via CryptoPro JCP, posts to Alfa-Bank over GOST TLS and stores bank receipts; humans step in only for incident analysis via logs and monitoring alerts.

A test contour with the bank stand exercised the full cycle before go-live: CSP licenses, root certificates, server signing certs, HSM key load and load runs at 50k requests per day up to ten operations per second.

Hot standby for crypto operations and registries, TCP tuning and dynamic timeouts delivered 2.5× headroom over nominal month-end load. Multiple Kubernetes replicas share one Kafka consumer group so each message is processed once.

What we delivered

In steady state the service handles up to 35,000 automatic payouts per day, above 50,000 on peaks. Average time from user click to bank acceptance is 3–5 seconds while the Kafka queue absorbs spikes without losing messages.

First-pass success rate is 99.8%; the remaining 0.2% are bank rejections for bad recipient details with automatic return and an error code to the initiator. Finance no longer signs batch files around the clock.

Removing manual signing let the client triple the user base without expanding operations headcount. End-to-end audit with signed XML tied to each user request satisfied regulators and became the foundation for B2B transfers and ERP-linked treasury automation.
